Situation

One of the country's largest mobile operators was trying to become a technology company. Without shared standards, its move to the cloud was fragmenting into inconsistent, hard to govern pieces, with technical debt piling up.

Action

I set the reference design, the standards, and the principles the whole organization would build on, and put governance in place so decisions stayed aligned to business and regulatory strategy. I made technical debt visible and managed rather than ignored, so teams could reuse proven patterns instead of reinventing them.

Impact

The operator now has one coherent way of building across its clouds and on site systems, serving 31.2 million subscribers, with the consistency to add new digital and AI ready capability without sprawl.
