Situation
At both a national bank and a large telecom, cloud spending was rising faster than the business, and no one could see where the money went or be held to account for it.
Action
I was asked to own the problem across both, and I treated it as an architecture decision, not a quick cut. I set the rules for how cloud spend is tracked, owned, and reviewed, made each team accountable for its own cost, removed the waste in a safe order so performance was never touched, and built the routine that keeps it out for good.
Impact
Cloud spending came down by as much as 60%, with no effect on performance or reliability, and it stayed down because the discipline is now part of how the teams work. Finance went from watching a number climb to being able to forecast and plan it.
Insight
Cost is an architecture decision before it is a finance one. Design and govern it well and it stops being a surprise, and becomes a lever leadership can pull.
